三万多访问带来了两百多个注册,转化率不到 1%。但社区帖子能火,说明需求是真实的。问题出在 landing page 的首屏文案跟用户期望对不上——用户因为“用 AI 帮你写 cold email”来的,看到的却是“AI Writing Companion”这种什么都没说的标语。流量进来了,你的产品没接住,等于白来。这揭示了一个普遍认知偏差:团队总以为增长问题是流量问题,但很多时候是承接问题。

洞察 2:最大的漏斗断裂在激活,不在获客

整个漏斗最触目惊心的数字不是访问到注册的流失,而是注册到完成 onboarding 的流失——近九成的人注册完就走了。原因很简单:选完场景之后,编辑器是完全空白的。没有示例,没有模板,没有引导,就一个光标在闪。用户不是不想用,是不知道从哪开始。这跟知名笔记工具早期的“白纸问题”一模一样。空白页面是激活的杀手。

会议中有一个关键决策:首屏和 onboarding 都有问题,但优先修 onboarding。理由是:首屏改文案成本低、见效快,但影响的是注册转化这一环;onboarding 改的是激活,而激活影响的是整个后续漏斗——只有完成 onboarding 的人才可能走到付费。近九成的人死在 onboarding 这一步,改这一步的杠杆最大。这是增长诊断的核心思维:资源有限时,不是先修最容易修的,而是先修杠杆最大的。

团队花了两周做 SEO,写了一批博客,带来的流量只有几百。而社区一个帖子带来了上万。更关键的是,做 SEO 的时候 landing page 都还没改。等于往一个漏水的桶里倒水——流量来了也接不住。正确的顺序是:先修承接(首屏 + onboarding),再做获客(SEO)。很多团队的默认动作是“没有流量就去找流量”,但如果不先修好承接,更多的流量只是更大的浪费。

运营负责人提了一个建议:把“onboarding 完成率”加为核心指标,跟注册数并列。之前只看注册数,所以团队永远只关注前端流量,不关注后端激活。指标决定注意力,注意力决定行动。很多团队的增长问题不是能力问题,是指标问题——你盯错了数,自然优化错了方向。
